How to Calculate the ROI of Automating Your Business

The formula

Annual automation ROI boils down to one equation:

(Hours saved/week × Hourly cost × 52) − Annual tool cost = Annual ROI

Hours saved/week is how much time the manual process takes today. Hourly cost is the fully loaded cost of the person doing it (salary + benefits + overhead, divided by working hours). Annual tool cost is whatever you pay for the automation software.

A real example

Consider a 10-person marketing agency. Every Monday, a project manager spends 3 hours pulling data from Google Analytics, ad platforms, and the CRM to build client reports. The PM earns $75,000/year, which works out to roughly $40/hour fully loaded.

  • Hours saved/week: 3
  • Hourly cost: $40
  • Annual labor savings: 3 × $40 × 52 = $6,240
  • Tool cost (Make + Looker Studio): $348/year
  • Net annual ROI: $5,892

That's a 17x return. And it ignores the less tangible benefits: faster delivery to clients, fewer errors, and a PM who can focus on strategy instead of copy-pasting.
